Why Singapore SME customer-returns context matters (without a news roundup)

You do not automate RMAs because a press release landed. You automate because “return pls” lives in WhatsApp, leave gaps turn a sealed carton into silent restock (or wrong scrap), and the person who “just knows” whether a line is sellable again is the same person who goes on MC — while finance still owes a credit decision.

Returns touch stock and AR cash. Silent restock on damage is wrong stock. Silent scrap on a sealed sellable carton is written-off margin. AR credit with no DO / OrigInv / RMA link is a shrug.   • Rule: one intake path for return events — `rma@…` / shared mailbox, a Drive drop, a form that writes a tracker row. “Sometimes WhatsApp return pls, sometimes warehouse shelves without a row, sometimes AR invents credit from the invoice with no inspect” births silent restock, wrong scrap, and double credits.

Extract

  • Fields: customer, RMA / return ID, original DO / fulfilment ref, OrigInv# / order#, SKU lines, qty shipped vs qty returned, reason code (WRONG_SKU / DAMAGE / UNWANTED / WARRANTY / EXCHANGE / OTHER), condition note, inspect owner tier, attachment links (customer photo, AWB, dock receive photo, sealed/unsealed note).
  • File to company Drive/SharePoint: `YYYY-MM-DD_customer_DO####_RMA` (or your naming — one path the backup can open).
  • Flag: missing DO / OrigInv link, blank qty, unreadable photo, “RMA ok” with no goods-back date, damage claim without photo, exchange with no replacement DO link.
  • Do not DIY paid-grade invoice OCR on this queue — that eats the invoice workflow seat. Use DO / invoice / order fields your Sheet already holds; flag missing attachments.

Route

  • Goods not yet back → Awaiting return / pickup queue with SLA and customer instruction — still one row, not a mute group.
  • Goods back → inspect → named warehouse / ops / CS owner with reason code already on the row.
  • After inspect: RESTOCK path, SCRAP path, or NEEDS INFO (condition unclear, serial mismatch, partial return).
  • AR credit candidate → named finance / AR queue with inspect outcome + file link — still a human gate before post (inspect complete ≠ silent credit).
  • Missing info → back to CS / customer / warehouse with a fixed reason code — not a mute group “pls check return.”

Human gate

  • Named warehouse, ops, or CS owner signs inspect (condition, qty, sealed vs opened, serial if you track it). The Zap does not. The model does not. A Telegram thumbs-up is not an inspect.
  • Named human decides restock vs scrap (and partial restock / quarantine). Write the dollar or SKU threshold for director second-sign on high-value scrap.
  • Named finance / AR owner signs AR credit (approve to post / reject / amend amount / exchange only). Do not collapse inspect and AR credit into one mute group.
  • Inbound supplier receive stays on GRN — do not route customer returns through the GRN queue as if they were a supplier ASN. Supplier credits stay on AP credit — do not treat this AR gate as a twin of HOLD CREDIT.
  • Automation may remind, update status, escalate to a named backup. It does not silent-restock. It does not silent-scrap. It does not silent-post AR credit into Xero. It does not invent a credit amount from a WhatsApp “return pls.”

Tracker

  • Sheet, mailbox labels, or review screen the backup can open without the primary’s phone — including from the warehouse desk.

Worked example (one return, one Thursday)

Customer Harbour Retail WhatsApps “return pls — 3 × SKU-B wrong colour, sealed.” CS creates RMA-317 at `rma@` — DO-1187, OrigInv INV-5520. Workflow files the pack, Status → Awaiting return. Thursday goods land; dock photo filed; Status → Goods back / Inspect hold. Mei (warehouse / ops) inspects: sealed, correct SKU-B wrong colour → Restock approved for 3. Status → AR CREDIT HOLD with note. Finance Farah is on MC. Backup Priya sees the same AR CREDIT HOLD queue, same SLA, same written limit (routine sealed wrong-SKU credit under carton rules yes; full invoice credit on partial return and high-value scrap still need primary / director). Priya confirms OrigInv lines, taps Ready to credit — human — then Credited only after the AR credit PDF is filed. Nobody treated “RMA ok” as restock authority. Nobody shelved without inspect. Nobody auto-posted AR credit into Xero because a cell said “return 3.” Wednesday a damaged carton on RMA-318 hits Scrap hold — Mei holds scrap; director second-sign because SKU is over the written threshold. Stock and AR stay honest.

That shape — trigger, extract, route, human gate, tracker — is what you buy as a service. If a vendor cannot walk your process in those five words, they are selling a stack.

Who signs inspect vs scrap vs AR credit (and who does not)

Write the names before anyone mentions models or Zaps.

  • Warehouse / ops owner (inspect + routine restock): confirms qty and condition vs RMA / DO lines; taps restock or routes to scrap HOLD within SLA; owns stock-truth flags on returned goods.
  • CS / account owner (optional): customer-facing reason, exchange vs credit preference, pickup scheduling — confirmation into the tracker, not scrap or AR credit authority.
  • Named scrap owner (ops lead / warehouse lead / director over threshold): signs scrap / quarantine / write-off of returned stock. Write the dual role if tiny.
  • Finance / AR owner (AR credit gate): accepts credit amount linked to OrigInv + inspect outcome; taps Ready to credit / Credited; rejects silent full-invoice credit on partial return.
  • Automation: labels, files, flags, routes, pings, escalates, writes rows. Does not silent-restock. Does not silent-scrap. Does not silent-post AR credit.
  • “Ops group”: not a signer. Five people who “usually look” is how sealed cartons become wrong scrap and how AR credits never issue — or issue twice.

Segregation matters: the person who took the customer WhatsApp should not also be the only person who taps Restocked, Scrapped, *and* Credited with no log. Tiny firms can dual-role warehouse + CS on quiet weeks — write the dual role and the backup. Leave cover stays light: name primary/backup for Inspect hold, Scrap hold, and AR CREDIT HOLD; leave cover for full design.

DO → return → inspect → AR credit trail (tight — link siblings, do not rehash)

One customer-goods trail. Do not collapse it into one mute WhatsApp. Do not pretend inbound GRN or supplier AP credit are the same chapter.

1. Outbound DO / fulfilment — landing / exception / POD on the way *out*: delivery order workflow. Open when the outbound DO itself stalls — do not rebuild intake here.

2. Customer return / RMA — request + goods back + inspect + restock/scrap + AR credit gate. This chapter.

3. Customer invoice / AR — original bill and credit posting sit lightly on invoice workflow. Do not rebuild OCR or pay here; AR *credit* judgement stays on this RMA gate.

4. Contrast — inbound receive: GRN exception when supplier goods arrive.

Tight trail rules: every RMA row carries DORef + OrigInv# (or a reason code); goods back ≠ restocked; restocked ≠ credited; AR CREDIT HOLD blocks Ready to credit until a named finance human taps; scrap HOLD blocks stock write-off until a named scrap owner taps; silent “just put it back” is Needs info / Inspect hold until condition is signed; staff cash stays on expense claims if separate.

If pain is still “outbound DO stuck / no POD,” fix the DO pillar first. If pain is “supplier dock short,” use GRN. If pain is “supplier pls CN,” use AP credit. If pain is “customer return pls, shelf or scrap, AR credit dishonest,” you are here.

Sheets, Gmail/Drive, and Telegram vs dumping a new returns suite

Most Singapore SMEs already have inbox, Sheet, chat, ledger, and a stock list. The failure is not “no RMA portal.” It is “nobody can see which return is waiting, whether goods are back, who signs inspect vs scrap, and whether AR may credit.”

Stay on Sheets + Gmail/Drive + Telegram + Xero when: volume fits one tracker; one owner clears Inspect hold in a sitting; exceptions beat multi-marketplace orchestration; primary/backup named today; restock, scrap, and AR credit stay human-gated.

They do not silent-restock, silent-scrap, or silent-post AR credit into Xero. They do not invent credit from “return pls.” They do not paste return photos into ChatGPT to “decide” restock vs scrap.

Do not DIY invoice OCR here. Use DO / OrigInv fields your Sheet already holds. Paid capture stays on the invoice pillar if needed.

Build 4. Backup escalate once (then stop)

Owner misses HOLD SLA → Backup once → optional director for scrap over threshold / full-invoice credit on partial return → stop. No hourly nags. Does not auto-restock, auto-scrap, or auto-credit.

Where these four stop

They change a shared inbox and a Sheet. They do not replace judgement.

Stop when the next sentence is: invent restock from a blurry photo, scrap without named inspect, silent-restock sealed cartons under a threshold, silent-post AR credit under S$X into Xero, auto-credit full invoice on partial return, or keep going on a new exception type. That is the service. GRN and AP credit stay on their pillars — this DIY does not twin them.

Failure modes worth designing against

Speed is not control. Notify-only automation can accelerate a bad restock, wrong scrap, or silent AR credit.

Silent auto-restock. “If sealed, restock” with no named inspect makes damaged-in-box sellable. Auto-advance to Inspect hold is fine. Restock stays human.

Silent scrap. “Return sticker = scrap” writes off sealed wrong-SKU margin. Scrap is a named tap — especially over a written threshold.

Silent AR credit into Xero. “If Restocked, post credit” turns partial returns into full-invoice credits and invites double credits. AR CREDIT HOLD blocks Ready to credit until finance taps.

“RMA ok” as queue / no backup. A thumbs-up is not inspect, scrap, or credit. Name backup and where each HOLD lives — leave cover lightly.

Collapse gates / confuse siblings. Outbound DO: DO runbook. Inbound supplier: GRN. Supplier CN: AP credit. Customer AR credit stays here.

Goods back with no row / ChatGPT hobby. Shelving before a tracker row lies at stocktake. Do not paste live return photos into a public model to “decide” scrap.
